Administration

Synthesized 2026-05-06 from 71 docs across ~/trc-drive-exec/Administration/, Business/, Meeting Notes/, Miscellaneous/, Training Videos/, plus root-level loose docs.

Overview

TRC's administration spans five domains: (1) org structure and role definitions for management staff, (2) independent contractor management — agreements, time tracking, and payment — for 50+ audio/video/lighting contractors, (3) business formation, licensing, and legal entity records, (4) marketing and growth strategy, and (5) facilities, equipment purchasing, and operational logistics. The company is operated as Tiny Room Studios LLC (DBA: The Recording Club by Tiny Room Studios), with a related nonprofit, Tiny Room Gives Inc. All administrative docs center on the 1660 9th St, Santa Monica CA facility.

Org Chart & Roles

Current Management Team (as of Dec 2025 / early 2026 update)

Role Person Ownership Domain
CEO Greg Spero All strategic decisions; equity holder
Studio Director (Operations) Ari Brelig Day-to-day sessions, contractor staffing, studio ops, file management, video vertical
Engineering Director Alex Schindler All audio systems, engineering quality, plug-and-play studio design, AI VO QC
Innovation Director Veronia Sobhy Member acquisition, AI integration, marketing, software dev, executive assistant to CEO
Business Director Miles Madigan Facilities, inventory, bookkeeping, QuickBooks/Stripe, P&L, contractor management
Membership Director Jacob Dennis Member bookings, event planning, partnership management, top-line revenue
Studio Director (Experience) Ashley Studio experience, hospitality, event operations, FOH, task management systems

Key principle: Each manager is the "last point of failure" for their domain. Delegation is permitted, but accountability is not transferrable.

At-a-Glance Ownership

  • Studio Operations & Documentation: Ari
  • Engineering & Technical Systems: Alex
  • Facilities, Inventory & Finance: Miles
  • Membership, Events & Revenue: Jacob
  • Systems, AI, Marketing & Culture: Veronia

Former/Archived Roles

Prior documentation references COO, CBO, CMO, and Engineering Manager as job titles — these were earlier organizational structures. Current staff hold Director-level titles. Rachel was a prior Studio Manager whose responsibilities were transitioned to Gabe Harrison (former contractor), then redistributed to current managers.

Contractor Time Tracking

Individual Google Sheets work logs exist for each contractor. Each log captures: session date, session name, planned start/end, paid or shadowing, prep received, Greg approval, actual time in/out, hourly rate, total $, date paid, and follow-up notes.

Active work logs on file (as of this bundle): Andre, Jolby, John R., Jake, Arthur, Jesse, Skyler, Devin, Josh, Michael Street, Alex S., Andy, Corey W., Vivian Kuczynski, Ash, Ann Yao, Ilsa, Eric L., Keith, Maja, Hritik, Ava, Lorenzo, Gabe, Ari

A Master Work Log exists in addition to individual sheets.

Work log email template: Contractors receive a link to their individual log after their first session. They must fill out everything except "Greg Approved" and "Date Paid" within the same day, ideally before leaving the studio. Invoices processed up to 1 week of sessions at a time.

Member Onboarding & Credit Tracking

Process (current version):

  1. Find new member in Stripe
  2. Create subscription: find/add customer → find/add product → set end date (first of next month) → create new phase (remove old product, add appropriate Club Membership tier) → reset billing cycle → save → send invoice (payment due within 7 days)
  3. Add member to Membership CRM & Credit Tracking master sheet: name, email, start date, phone, level, notes
  4. Create individual member tab in the sheet; link back to master page
  5. Prorate first month: (days remaining in month) × (monthly rate ÷ days in month)
  6. Add email/name to Mailchimp → tag "TRC Members" → duplicate and send Welcome Email
  7. Add phone to WhatsApp members group
  8. Jacob personally sends welcome email

Credit tracking: Sessions logged in Members Studio Log; credits updated in individual CRM tab. Credits in description, updated via drag-down formula for remaining balance.

Meeting Cadence & Notes

Feb 13, 2026 — Jacob & Veronia Strategy Meeting

Key decisions from the most recent documented meeting:

  • Follow-up system overload: Automatic scheduler generating 2,996 overdue follow-ups; reconfigured to notify only for manually scheduled follow-ups. Emails route to Jacob and Veronia until fixed.
  • Session booking reform: Context field in booking form to be made mandatory (written special request + select-option fields). Reduces reactive staff outreach.
  • Splice partnership: Jacob managing as test case for transitioning Greg out of partnership logistics. Proposed $2,000/month custom membership tier + co-branded demo activation.
  • AI Room concept: AI creative platforms integrated into studio; Splice positioned as anchor partner ("conscious AI within music").
  • Open House — March 6, 2026: Pilot full-day open house (noon–midnight). Incentive: waived initiation fee for day-of sign-ups. Pre-registration via custom sign-up link generating QR code for check-in. Monthly cadence if pilot succeeds.
  • Marketing strategy doc: Veronia to complete by end of day (became the Marketing Strategy - 2026.docx).

Jan 22, 2025 — Sput Session Planning Notes

  • 50/50 profit split with Sput after hard costs (food, security, engineering, personnel)
  • Artists: Kenyon Dixon, Keyon Harrold, Aria Logie, Sarah + house band
  • Recording Room closed (stanchion); 2 audio + 1 video engineer
  • Liability waiver required for all attendees

Improvements & Strategy Docs

Marketing Strategy — 2026

Current state (as of Feb 2026): 76 active members; target 150–200; 3,000+ CRM pipeline; 600+ monthly in-building event leads.

Marketing model — 3 layers:

  1. Awareness (cultural authority): TikTok, Instagram Reels, YouTube Shorts — BTS, event energy, member collabs, lifestyle content. Targets: 10–20K TikTok followers, 8K→15K Instagram followers (5–7% engagement), 15–20% YouTube watch time growth.
  2. Consideration (community density): Instagram feed, YouTube long-form, email — member spotlights, testimonials, event recaps, micro-documentaries.
  3. Conversion (open house model): Monthly "Private Creative Preview" open houses (100–200 attendees), structured welcome, curated tours, member testimonials, 72-hour decision window, initiation fee waiver for day-of sign-ups. Projected 12 new members/month → reach 150 members in ~6 months.

Paid media budget: $1,000/month — $400 retargeting (Meta + Google Display), $300 TikTok boost, $200 geo awareness (NY + London), $100 Google Search.

Revenue model supported:

  • 150 members × $450/month = $67,500/month recurring
  • Sponsorships: target 1 per week at $10–15K → $40–60K/month potential
  • AI training partnerships as long-term upside

Expansion: Demand validation for NY and London pre-physical expansion (geo-targeted campaigns, RSVP geography tracking).

IMPROVEMENTS PROPOSAL (Aug 2025)

Formal engineer-authored proposal covering:

High priority:

  • Replace Antelope Orion 32+ Gen 4 interfaces with UAD Apollo 16 in Mixing/Live Room (Orion has consistent driver, connectivity, crackling, and software instability issues; many suppliers have dropped Antelope permanently). Estimated cost: ~1, 500/unitused; Orionresale 2,000/unit.
  • Fix Mixing Room subwoofer (broken; underpowered for space). Proposed replacement: Klipsch RP-1600SW.
  • Acoustic treatment for Mixing Room (currently "acoustically dead" without diffusion/baffling). Vendor: Sense and Sound Acoustics (local; has worked with Spotify Studios). Need consultation and quote.
  • Trident routing fix: isolation booth currently hard-patched through compressors before board — proposed hardwiring directly to board with compressors as inserts.
  • Replace Trinnov monitor switcher with physical monitor switcher (Trinnov = additional point of failure, not plug-and-play).

Recording Room: Replace compressor (options: LA2A, TubeTech CL1B, 1176, Distressor); add Nectar CS-12 panorama DAW controller; rewire for better connectivity.

Rehearsal Room overhaul: Replace M32 console with rack-mounted M32 Core + iPad; replace speakers with monitoring-appropriate units; clean patch bay in isolation booth; replace IEM system with Hearback systems already on hand; add diffusion (currently over-dampened).

General: LED wall storage box + curtain cover; gobo and portable baffling for Live/Recording Rooms; back hallway locking storage cabinet; new headphone supply; booth around Live Room tech position.

Training: Mixing room minimum 2-hour training requirement for clients (room intentionally not plug-and-play for advanced users).

Open Questions / Contradictions

  1. Business license expired June 30, 2025. The most recent license in file shows expiration 6/30/2025. No renewal certificate is in the bundle. Needs verification that renewal was completed.

  2. Role title inconsistencies. Some docs reference COO/CBO/CMO as active roles; the Dec 2025 roles doc uses Director titles (Studio Director, Engineering Director, etc.). It's unclear if formal title changes were documented legally or just operationally renamed. The COO and CBO JDs appear in the archive folder, suggesting they were retired.

  3. Ashley's role is partially defined. The Nov 2025 management team doc includes Ashley as "Studio Director (Studio Experience & Operations)" with a full mandate, but she does not appear in the Dec 2025 Roles & Responsibilities update (which lists Ari, Alex, Veronia, Miles, Jacob). Her current active status is unclear.

  4. Gabe Harrison's contractor status. His contract ran from Jan 7, 2025 with auto-renewals up to 1 year. The contract expired no later than Jan 2026. No renewal or termination document is in the bundle. His work log exists. His responsibilities appear distributed to current directors.

  5. Thai Long Ly's profit units and membership. The Aug 2024 agreement grants him $17,000 in profits units (vesting at completion of work) and a free-for-life basic membership. No document confirms whether the work was completed, whether units vested, or whether the free membership remains active.

  6. Alex Schindler — dual IC agreements then employee offer. Two IC agreements for Schindler exist (Aug 2025), followed by an employee offer letter (Jan 2026, start Feb 2026). The IC-to-employee transition should be cleanly documented; it's unclear if the prior IC agreements were formally terminated before employment began.

  7. AI VO cash accounting gap. Several payees in the AI VO Cash Spreadsheet are marked False for "Paid?" including Bijan D. (multiple entries), Jimmy, Jesús Villaseñor, and Mark R. No follow-up resolution is shown in the bundle.

  8. Business license address discrepancy. The Thai Long Ly agreement lists "6819 West Boulevard, Inglewood, California" as TRC's address (the prior location); the current address is 1660 9th Street, Santa Monica. This is a historical artifact but may be relevant if the Ly agreement is ever referenced for legal purposes.

  9. Synology Drive Master File List. A large file (Synology Drive Master File List.xlsx, 136KB, Nov 2025) is in the bundle but its content wasn't fully readable at this chunk size. It likely catalogs all files on TRC's Synology NAS — an important data inventory.
